Your enrichment data knows your ICP definition has drifted. Your scoring model knows which segments actually convert and which ones just look good on a firmographic filter. Your engagement signals have been quietly flagging that a positioning shift landed flat for three weeks. All of that intelligence is sitting in dashboards and pipeline logs, generating alerts nobody connects to the decisions that actually shape go-to-market strategy.
I wrote about this as one of four unclaimed territories for GTM engineering. Of all four, signal-to-strategy feedback loops have the most immediate strategic leverage. This is the deep dive.
The Loop That Doesn’t Close
Signals flow one direction in most GTM orgs. Enrichment data feeds scoring models. Scoring models feed prioritization. Prioritization feeds outbound sequences. Everything moves downstream, from raw data toward action. The pipeline works. Accounts get scored, sequences get triggered, SDRs get their lists.
Strategy, meanwhile, lives on a completely separate track. Quarterly business reviews. Annual planning cycles. A CMO reads a brand survey, a VP of Sales reviews win/loss data that’s already 60 days old, and somewhere in a conference room someone updates the ICP slide. These two information streams (execution data flowing downstream, strategic assumptions flowing from the top) almost never intersect.
The timing mismatch makes it worse. Forrester’s research on intent data consistently shows that B2B intent signals lose meaningful predictive value within 14 to 21 days. TrustRadius reported similar findings in their analysis of buyer intent patterns. Two to three weeks. That’s the window where a signal tells you something real about buyer behavior and market conditions.
Strategy reviews happen every 90 days. Sometimes longer.
So the signals that could tell you “your mid-market segment is converting at 3x the rate of enterprise” or “accounts in the fintech vertical stopped engaging after your competitor’s product launch” have decayed into noise by the time anyone with strategic authority looks at the data. The intelligence exists. It just expires before it reaches anyone who can act on it.
What a Measurement Surface Actually Looks Like
The term I keep using for this is “measurement surface.” Every system you build should have a layer that captures strategic intelligence as a byproduct of doing its job. The system still does what it’s supposed to do (enrich, score, route, trigger). But it also surfaces patterns that challenge or confirm the assumptions baked into its own logic.

Three examples from the same philosophy.
Enrichment as ICP validation. Your enrichment pipeline processes thousands of accounts against your defined ICP criteria. That’s its job. But if you instrument it correctly, it also tells you how the accounts that actually convert compare to the ICP you defined. Run a monthly diff between your ICP attributes and your closed-won attributes. When they diverge consistently (and they will), that’s strategic data. Your ICP has drifted, or it was wrong to begin with. Either way, the enrichment layer saw it first.
Engagement signals as positioning tests. Every outbound sequence and content touchpoint generates engagement data. Most teams use this to optimize the sequence itself. Open rates, reply rates, meeting conversion. Useful, but small. The larger question: do different segments engage with different messages? If your “digital transformation” positioning gets 4x the engagement from mid-market SaaS companies but falls flat with enterprise manufacturing, that’s a positioning insight. Your engagement data is running a continuous multivariate test on your messaging. You just need to read the results at the right altitude.
Conversion patterns as segment validation. Scoring models encode assumptions about which accounts are likely to convert. The model scores accounts. Some convert. Some don’t. That delta between predicted and actual behavior is pure strategic intelligence. If accounts scoring in the 40-60 range convert at a higher rate than accounts scoring 80+, your scoring model is wrong in an interesting way. It means the attributes you weighted heavily (probably firmographic) matter less than something the model underweighted. That “something” is often behavioral: engagement recency, content consumption patterns, multi-threaded buying signals. The conversion data is telling you what actually predicts a deal. Listen.
Building the Loop
Instrumentation is the easy part. Most of the data already exists in your systems. The engineering challenge is routing and timing.
What to measure. Track three things at the strategic layer: ICP drift (enrichment attributes of converted accounts vs. defined ICP), segment behavior deviation (actual conversion rates by segment vs. predicted), and positioning signal strength (engagement variance across messaging themes by segment). None of this requires new data collection. It requires aggregating what your pipelines already touch.
How to route insights. Strategic intelligence needs a different destination than operational alerts. Build a weekly digest that summarizes what the signals say about your foundational assumptions. Keep it short. Three to five observations with the data behind each. Route it to whoever owns ICP definition, segmentation, and positioning. If that person doesn’t exist (common), route it to the head of marketing and the GTM lead.
When to trigger review. Set thresholds. If ICP drift exceeds a defined tolerance for two consecutive weeks, that triggers a strategy conversation. If a segment’s actual conversion rate deviates more than 20% from predicted for 30 days, same thing. The goal is replacing the 90-day review cycle with signal-driven review triggers that fire when the data says something has changed. The data will know before the quarterly deck does.
Close the Loop, Grow the Discipline
The hardest part of building feedback loops is organizational. You’re telling leadership that the systems they funded for execution also have opinions about strategy. Some leaders welcome that. Others find it threatening. Build the surface anyway, because the alternative is flying on 90-day-old assumptions while your pipelines watch the ground truth change in real time.
GTM engineering grows by growing what it’s accountable for. The discipline that closes the loop between what its systems see and what the organization decides becomes indispensable. Everything else is plumbing.
